The merger talks between the two firms had stalled for weeks over a single issue: who would lead the combined research division. Both sides claimed the point was about expertise, but the real dispute was about trust. The smaller firm's scientists feared their projects would be cancelled; the larger firm's board feared losing control of its budget. The mediator changed the format. Instead of joint sessions where each side repeated fixed positions, she held separate meetings and asked each party a different question: what would you need to see in the first year to call this merger a success? The answers revealed overlap nobody had noticed. Both sides wanted the flagship vaccine project protected, both wanted no layoffs for twelve months, and both wanted a clear rule for funding new ideas. With those shared goals written down, the leadership question became smaller. They agreed on co-directors for eighteen months, a joint review of every project, and a written promise that funding decisions would require both signatures. The final session lasted twenty minutes. The mediator later said the breakthrough came not from pressure but from translation: each side finally heard what the other actually feared, rather than what its lawyers claimed. Trust, she noted, is rarely built by agreement on principles; it is built by precise commitments about money, jobs, and time.
